What was the problem?

The company’s structure shifted into a two-of-each-kind per squad, which meant we were short on specific roles. The team was also facing a new hard deadline that needed to be met, so to accomplish it we had to hire a group of 7 people in as short as 6 weeks.

Because of this, interviews kept flowing quite fast, and I had to ask for help to other EMs to keep the pace. However each one interviews a tad differently.

What did I do?

I redefined the interview process to keep it as lean as possible, yet giving good results.

How did I do it?

  1. I took the interview process I did the year before and kept it as short as possible.
  2. I updated the Hiring Manager questions so that I could introduce new requests (like AI expertise).
  3. I coached other EMs and let them shadow me so that we were all playing wihth the same context.

What did I achieve?

Even when shadowing, other EMs shared similar feedback to the candidates, raising the similarity in principles.
