Take over time critical, already delayed, project and deliver on time
What was the problem?
The Android Chapter faced an urgent deadline to complete a critical 2-year project with just 3 months left, but was already significantly behind schedule with no clear plan to recover, risking a missed deadline with major business implications.
What did I do?
I took direct ownership of the project, conducted an aggressive rescoping effort to identify must-haves versus nice-to-haves, deprioritized non-critical tasks, and established clear milestones every two weeks and accountability to get the project back on track and deliver on the compressed timeline.
How did I do it?
- I analyzed the project scope and timeline with the Android team to understand what was completed, what remained, and where delays originated.
- I collaborated with stakeholders to define the absolute minimum viable scope required to meet the business deadline.
- I cut or deferred low-impact features and technical debt items that could be addressed post-launch.
- I reorganized the remaining work into clear, achievable milestones spread across the 3-month window.
- I established daily progress reviews with the team to identify blockers early and adjust 2-week priorities as needed.
- I communicated transparently with leadership about trade-offs made and what would be deferred to post-launch phases.
What did I achieve?
I successfully delivered the project on the critical deadline despite inheriting a delayed schedule, by making disciplined scope decisions and maintaining team focus on must-haves. The experience demonstrated the importance of early scope definition and taught the organization how to navigate timeline pressure without sacrificing quality or team morale.
The project was delivered on time under a controlled crash-rate.
